How we work

We don’t start with technology. We start with how the work moves.

Six stages and a test gate. The first two are the ones most firms skip, and they’re the reason the rest works.

A white pegboard of black hand tools, each in its place, one screwdriver with an orange handle.

The six stages and the test gate

Discover, Design, Build, then the test gate, then Connect, Operate and Evolve, and the cycle repeats. Nothing reaches your business until it has passed the gate. The cycle repeats. The system is never finished.01Discover02Design03BuildTHE TEST GATE04Connect05Operate06Evolve

01 Discover

How the organization actually works. Not what the org chart says. What actually happens.

  • Interview every department, not just leadership
  • Map the processes people really follow
  • Map where information starts and where it stalls
  • Map the technology, including what nobody admits to using
  • Map dependencies, bottlenecks, costs and risks

The gap between how a business is described and how it runs is where the money goes.

02 Design

Redesign around better information and workflow, before automating anything.

  • Ask whether each process should exist in this form
  • Automate what’s worth keeping
  • Integrate where it creates value
  • Consolidate what has quietly duplicated
  • Eliminate what no longer earns its place
  • Replace technology only when it’s the problem

Automating a broken process gets you a faster broken process.

03 Build

Build what the design calls for.

  • Procedures and standards
  • Roles and handoffs
  • Reporting and dashboards
  • Automations and integrations
  • Books and month-end routines
  • The public surface customers see
  • The technology underneath, run by our managed IT team at opsworq.net

Built to the design, not to the brochure.

The test gate

Proven before it replaces anything.

  • A process is piloted with one team before it’s rolled out
  • An automation runs beside the old way until it matches
  • A system change is built and checked away from live work first

Nothing reaches your business until it has passed the gate.

04 Connect

Make the organization work as a system, not a collection of departments.

  • Sales to operations
  • Marketing to sales
  • Production to fulfillment
  • Fulfillment to accounting
  • HR to operations
  • Leadership to all of it

The objective isn’t to integrate every system. It’s to make the information flow correctly.

05 Operate

The part most consulting leaves behind. We stay in it.

  • Measure the numbers that matter
  • Document the system as it changes
  • Train the people who use it
  • Catch problems before they become incidents
  • Surface opportunities as they appear

A system nobody maintains decays back into the thing you hired us to fix.

06 Evolve

The system is never finished. Markets, people, technology, customers, competitors and regulations change.

  • Revisit the design against what the business has become
  • Retire what stopped earning its place
  • Adopt what has genuinely improved

We’re not setting a course and coming back in six months. We’re constantly correcting the heading.

The cycle repeats. The system is never finished.

What it’s actually like

From the first call to the first thing that changes.

  1. The 20-minute call

    20 minutes, free

You describe what isn’t working; we tell you what’s likely causing it, what it would take, and whether we’re the right people. If someone else is a better fit, we’ll tell you who.

What we need from you: Twenty minutes, and a straight answer about whether leadership will act on what we find.

  2. Discovery

    2 to 4 weeks

Short interviews with the people who do the work, scheduled around the operation. In parallel we map the technology, the information flow, the dependencies and the costs. Quoted in writing and fixed before it starts. Nothing gets changed in this phase.

What we need from you: 30 to 45 minutes with each person, and read access to the systems.

  3. The Operational Map

    Delivered and walked through

How your business actually works, drawn: people, processes, systems, information flow, dependencies, friction, risk, and the opportunities we found. The map is yours whether or not you continue.

What we need from you: Two hours to walk through it, with whoever makes decisions in the room.

  4. Design, build and test

    Scoped from the map

Fixed in the order that pays, each change through the test gate before it goes live. Something visible usually changes early, because discovery almost always surfaces a leak worth closing straight away.

What we need from you: A decision-maker, and the willingness to let a process change.

  5. Operate and evolve

    Ongoing

Measured, documented, maintained and improved, usually as an operations partnership.

What we need from you: A business that wants to keep getting better.

If something in that sequence doesn’t fit how your business runs, say so on the call and we’ll shape it around you.

We don’t deliver recommendations and walk away. We stay accountable for the system we build.

The people who design your system are the people who run it. You won’t be handed to somebody who has to be brought up to speed.

Questions

Questions people ask.

How long does discovery take?

Two to four weeks for most businesses of 10 to 250 people, longer for several locations. The quote says which.

Do you change anything during discovery?

No. We look, interview and map. Changes start after you’ve seen the map.

What does it cost?

Discovery and the Operational Map typically run $3,000 to $6,000, quoted per client and fixed in writing before we start. Every rate, every term.
